Regulate first. Tell the truth. Then choose your response.
Most leaders do the opposite. They react first, tidy the truth, and then try to regulate on the drive home.
So, practically, what does “lead from within” look like?
It’s a three-step micro-practice you can use in any tough moment:
Pause – When you feel triggered, defensive, or tempted to perform, take 10 seconds. One slow breath. Feet on the floor. This is you taking the steering wheel back from your stress response.
Notice – Quietly name what’s real inside you:
“I’m afraid we’re going to miss this target.”
“I’m embarrassed I didn’t see this earlier.”
“I can feel myself wanting to blame someone.”
That honest inner naming switches you from autopilot to awareness.
Choose – From there, choose a response that’s aligned with your values, not your fear.
It might sound like:
“Here’s the part I need to own…”
or “I don’t have all the answers yet, but here’s what I do know and how we’ll figure out the rest.”
That is vulnerability in action. You’re not oversharing. You’re right-sizing the truth so people can trust you, not just your title. Your team doesn’t need a flawless hero: they need a human who can stay grounded, tell the truth, and make clear choices under pressure. They need to trust you.
